A boiler company has three ledgers, and most marketing treats them as one. Installs bring large, infrequent invoices. Service agreements bring small, predictable ones. Parts and repairs bring margin in between. Boiler.Business plans marketing so that each ledger gets the budget its own economics can carry, and no more.
Three units, three different price tags for winning them
Each unit a boiler company sells has its own allowable cost to acquire, and mixing them is the most common reason marketing looks expensive. The fix is to give each one a ceiling and judge campaigns against it.
- Installed boiler. A high-ticket job with real direct costs: the unit, venting, near-boiler piping, permits, two technicians and sometimes a chimney liner or condensate line. It can carry a sizeable marketing cost, but only when quotes convert.
- Signed service agreement. A modest annual fee that must cover a technician's visit and still leave something over. Its value lies in renewals and in the repair work members bring you first.
- Booked repair. A call where the parts margin and your flat-rate structure decide whether the visit makes money. Some repair searches are worth buying; others mostly attract price shoppers.
Our services overview shows how each of these is handled, and the guide to allowable cost per install walks through the calculation step by step.
A worked example you can check tonight
The figures below are illustrative, not market prices or a benchmark. Replace every one of them with your own.
| Line | Illustrative figure |
|---|---|
| Combi replacement sold price | $11,000 |
| Direct costs (equipment, materials, permit, labour) | $6,600 |
| Contribution left after direct costs | $4,400 (40%) |
| Share you are willing to spend on winning it | 15% of contribution |
| Allowable cost per sold install | $660 |
| Close rate on in-home quotes | 35% |
| Allowable cost per quote visit | $231 |
| Leads that become quote visits | 60% |
| Allowable cost per lead | about $139 |
If your paid search is producing combi leads at $190, it is not automatically failing. Either the close rate, the lead-to-visit rate or the share you allow needs to change, and each of those has a different fix. That is the conversation we have on the first call.
What we are, and what we are not
We are a marketing and business consulting service for boiler and hydronic heating companies. We are not a heating contractor, so we will never install, repair or service a boiler, and we will never compete with you for a homeowner's job.
We are also not your accountant. The margin figures in a plan come from your books. We bring the marketing side: which channels book which units, at what cost, and how prices are presented to buyers before your estimator arrives. For financial KPIs handled with partner CPAs, our sister service HVAC.Accountant is the better fit.
Where marketing usually leaks in a boiler business
Most leaks we see come from a handful of habits rather than from a bad channel. The useful part is that each one can be measured.
- One budget for everything. Repair and replacement searches compete for the same daily cap, so the cheaper clicks win and the higher-value work goes unbought.
- Prices hidden until the visit. Buyers who would never pay for a hydronic system book a free quote anyway, and the cost of that visit lands on marketing.
- Agreements sold as an afterthought. The plan is mentioned at the end of an install, priced by guesswork and never renewed on purpose.
- Parts margin given away in ads. "Any repair, $99" headlines fill the schedule with calls that cannot carry a part, a truck and a technician.
- No line between the click and the invoice. Without call tracking and job matching, nobody can say what an installed boiler cost to win.
The unit-economics tracking service closes that last gap, and it is usually where we start.
Proof from boiler work we have built
Our case studies come from heating companies, many of them boiler specialists. HVACDeal.ca generated 500+ leads at a 12:1 ROI. CombiBoiler.ca reached 300% ROI with 300+ monthly leads. BoilerPart.ca is a parts business built on 2,000+ programmatic pages, with 180% organic traffic growth. The results page explains what each one shows about unit economics and what transfers to a company like yours.
Coverage, ownership and how to begin
We work with boiler companies in all ten provinces and three territories, and the economics change a great deal between them. According to Statistics Canada, natural gas dominates primary heating in Alberta and Saskatchewan, electricity in Quebec, and oil still heats a meaningful share of homes in Nova Scotia and Prince Edward Island. Our areas page sets out how that shifts install mix, agreement pricing and parts demand.
Boiler.Business is part of the Sedighi.ca and SAZ.ca group of companies, headquartered in Vancouver, British Columbia, and led by Ali Sedighi, MBA. It sits in the HVAC.Agency family, so plans follow that family's published pricing. You own your website, ad accounts and data from the first day.
To begin, call, text or email with three numbers: a typical install price, your service plan fee and last season's marketing spend. The contact page lists what else is useful to send.

How it works
Bring your ledger, roughly
Typical install prices by boiler type, what you charge for an annual service plan, and last season's marketing spend. Round numbers are enough to begin.
Get your allowable costs
We turn those figures into a ceiling for each unit you sell: what an installed boiler, a signed agreement and a booked repair may cost to win.
Decide with the arithmetic in view
You receive a written plan showing channels, budget and what each monthly report will measure. Call, text or email; you'll talk to a senior strategist.

Frequently asked questions
What is Boiler.Business?
Boiler.Business is a Canadian digital marketing and business consulting service for boiler companies, run by the Sedighi.ca and SAZ.ca group from Vancouver, BC, and led by Ali Sedighi, MBA. We plan marketing around the economics of installs, service agreements and parts.
Do you install or service boilers?
No. We have no technicians, no gas tickets and no trucks, and we never quote on or touch a customer's heating system. Our work is your pricing presentation, your marketing and the numbers that judge it.
Is this accounting or tax advice?
No. Every worked figure on this site is illustrative. Your real costs, margins and tax treatment come from your own books and your accountant; we use the numbers you give us to plan and measure marketing.
Why tie marketing to unit economics instead of lead volume?
Because a boiler company sells three very different units. A replacement is large and occasional, an agreement is small and recurring, and a repair carries parts margin. A lead count blends them and hides which campaigns actually paid.
What does it cost to start?
HVAC.Agency-family plans start at $2,998 per month and websites at $3,500 one-time, in Canadian dollars, with GST/HST added based on your province (GST and QST in Quebec). You can begin with a 7-day free trial; no credit card and no lock-in.
Can you promise a lower cost per install?
No honest firm can promise that. We set targets with you from your own numbers, report against them monthly and tell you plainly when a channel is not earning its keep.
